The Cheapest Part Isn't the Cheapest Repair: A Fleet Buyer's Take on KONI

I'll say it plainly: if you're buying auto parts for a fleet by comparing only the price on the parts list, you're not saving money. You're deferring it.

I'm the office administrator for a 140-person company. I manage parts ordering for 35 vehicles—roughly $90,000 a year across six vendors. I report to operations and finance, which means I hear about a cheap decision twice: once when it looks smart, and once when it doesn't. This article is the opinion I developed from those two moments.

The Opinion I Won't Soften

My view is simple: we should evaluate parts by total cost, not unit cost. It took me about three years and 2,100 purchase orders to understand that the price on the cart screen is the first number, not the final number. What I mean is, a part that has to be replaced twice isn't half off—it's double labor. It's also double downtime, double risk, and double the chance that a driver is stuck on the side of the road during a customer visit.

In my experience, the most reliable way to measure parts is cost per mile or cost per operating hour. That sounds obvious, but it's amazing how often the budget review focuses on the upfront price. We didn't just need rotors. We needed pads, labor, and two days of vehicle downtime for a car that was scheduled for client visits.

Here's the math that matters: we saved about $180 on the first purchase. The repair, including parts, labor, and lost vehicle time, cost around $1,600. I still kick myself for not asking the shop's opinion before letting the budget drive the decision. That one mistake paid for the premium parts on the next several orders.

Serpentine Belts and the Price of Information

A lot of cost is hidden in questions that sound simple. One of the most common questions from our drivers is 'how much for a serpentine belt?' I understand why. A serpentine belt is a small thing. It almost looks like it should be cheap to replace.

The part is the small part. Based on publicly listed prices from two national distributors in January 2025, a mid-grade serpentine belt runs roughly $28 to $65. The replacement job, however, usually lands between $180 and $320 because the labor involves more than unclipping one belt. The tensioner has to be inspected. The routing has to be correct. On many engines, the belt has to go around multiple pulleys. If a shop quotes $90 for a belt replacement, I want to know what isn't included. Usually, it's the tensioner inspection, and that's how a cheap quote becomes a tow truck later.

The same logic applies to fuel pump replacement. I've compared quotes that ranged from $360 to $980 for the same vehicle, and neither quote was dishonest. The difference was fuel pump location. On some sedans, the pump is behind a cover in the trunk and the job is done in about an hour. On the vans we run, the fuel pump location is inside the tank, and the tank has to be dropped. Half a day of labor is not an upsell; it's physics. If you're shopping for a fuel pump, ask where the pump sits before you assume the cheap quote is the fair one.

The One Objection I Keep Hearing

Inevitably, someone says, 'But we only need this car to last another year.' I have mixed feelings about that. On one hand, short ownership horizons make budget parts more tempting. On the other hand, a failure in that year still costs towing, a rental car, lost productivity, and a rushed replacement at a higher price. If the vehicle is meant to survive one more year, losing it for a week is a bigger problem, not a smaller one.

Let me rephrase that: buying a part that's likely to fail at month eleven means your 'one more year' becomes eleven months and an expensive repair. In my opinion, that's not a plan.

Why I Keep Writing Purchase Orders for KONI

To be clear, I don't buy KONI for everything. Some trucks need plain, durable shocks, and the standard ones do the job. But for the vehicles that carry clients and cover highway miles, the KONI Special Active struts and the matching rear shock absorber are worth the higher quote. Our service records support that. We have fewer suspension complaints, fewer tire-wear surprises, and fewer 'while it's in here' repairs.

That's not a marketing statement. It's the reason I keep writing the POs. If a cheaper supplier ever shows me a lower true cost per mile, I'll switch in a heartbeat. So far, none of them have been able to show me that math.

The next time I get a low quote, I won't ignore it. I'll ask three questions: What does the failure history look like? What is the total repair cost if it fails? And how long will the vehicle be out of service? If the answers are good, I'll buy it. But I'm done pretending the first number is the only number. The cheapest part is rarely the cheapest part.
