The Most Expensive Parts Are the Ones You Buy Twice: A Fleet Buyer’s Total Cost Lesson

I keep a running joke on our procurement team: the most expensive parts aren’t the ones with the highest price. They’re the parts we buy twice. Once when we pay for them, and once when we have to remove them. The second purchase always comes with extra labor, extra freight, lost vehicle time, and a little bruised pride.

I manage parts buying for a commercial fleet maintenance company. We run about 85 vehicles — Transit vans, 4x4 pickups, and a few chassis units — plus two workshops with their own heating and wash systems. I’ve been in the role for six years and I review every purchase order over $300. Our annual parts spend is around $145,000; maybe $150,000 in 2024, I’d have to pull the exact report. Tracking that spend didn’t make me obsessed with low prices. It made me obsessed with total cost of ownership.

Here’s what that means on the workshop floor and the facility ledger.

The price gap that almost won

In Q3 2024, a Ford Transit came in with a leaking front strut. The quote that got the manager’s attention was about $70 per corner lower than the part I wanted to use. The part I wanted to use was the Koni Special Active Ford Transit strut. On paper, the two parts had similar mounting points and similar stroke. The cheaper one even sounded reasonable when the supplier said “direct fit.”

But direct fit describes the bracket, not the behavior. I asked for the damping data and application notes. The supplier sent a brochure and a phone number. Here’s something vendors don’t tell you: the first quote is rarely the complete story. A strut on a loaded Transit has to handle front-axle load, potholes, and the weight shift of a van in traffic. If the damping curve is wrong, you can get steering wander, uneven tire wear, and an alignment that doesn’t hold. The second alignment is not in the quote.

To be fair, the cheaper part might have been fine. I didn’t have proof it would fail. But I also didn’t have proof it would work. My spreadsheet is full of “probably fine” that turned into “we need it done again.” We ended up fitting the Koni units. Oh, and we replace struts on the same axle as a pair, so the price gap was double the amount in the meeting. You can call that stubborn; I call it a rule that keeps a matched axle from becoming a mismatched axle.

A month later, a similar choice appeared on the rear of the vans. The standard I was comfortable with was the Koni Special Active rear shock absorber. Another quote came in lower per shock. In the catalog, the cheaper shock looked the same. But when I asked for a performance comparison, the answer was vague. That vagueness is a cost, even if it doesn’t appear on the invoice. I don’t need the most expensive part; I need a part whose price includes a reason. Without a reason, price is just a number.

The quote that didn’t include the job

Not every expensive lesson sits on a shock absorber. When we had to rebuild a GMC Yukon differential, the first price comparison looked clear: one quote was lower. Then I read the scope. The lower quote covered a carrier and a gear set. The higher quote included bearings, seals, shims, and the extra labor needed to verify backlash. By the time I added the missing items to the lower quote, it wasn’t lower anymore. I don’t think the vendor meant to mislead me. They quoted the catalog number I gave them. But I compared prices before comparing scopes, and that order almost created a second work order.

The same mistake followed me into the shop building. Last winter, I approved a replacement single stage thermostat for the shop heater because it was $28 cheaper and in stock. It wasn’t defective. It was the wrong class of control for our system. It short-cycled badly enough that the service company charged us for two trips before we swapped it for the correct model. The savings disappeared, and then some.

Then the hot water recirculating pump in the wash bay failed. The pump I almost ordered was $75 less than the one that matched our piping. If I had searched “how to install a hot water recirculating pump” before ordering, I would have caught the flow-direction issue. I didn’t. The cheap pump went in, hammered every time the system called for hot water, and had to be swapped on a cold January morning. The second install cost more than the price gap.

The deeper problem was the decision rule

After I traced those failures back through the spreadsheet, the pattern was clear. The bad purchases were not all from bad suppliers. They came from a decision rule that treated “20% off the list price” as “smart buy.” A unit price is a fact. A saving is not. If the part doesn’t fit, if the valve is wrong, if a technician has to redo the alignment or bleed the system again, the saving disappears.

Now every quote request gets a second comparison. I still care about unit price, but only after I ask four questions.

  1. Is the scope complete? Does the quote include the shims, seals, brackets, sensors, or controls needed for the job?
  2. Can the vendor substantiate application claims? Per FTC advertising guidance (ftc.gov), claims need to be truthful and substantiated. When a supplier says “direct fit” or “OEM specification,” I ask for the data behind that label.
  3. What would a second repair cost if the part fails early? Labor, freight, alignment, admin time, downtime — I add it to the first repair cost.
  4. Is the installation procedure documented before the part arrives? A correct part can still fail if the process is not followed.

I don’t ask these questions to make suppliers angry. I ask because I have already paid for the answers at least three times.

The quiet fix

The fix wasn’t switching every order to premium brands. That would be easy and dumb. I still approve budget parts when the risk is low and the vendor can document what matters.

What changed is that I stopped comparing prices by themselves. I compare the part price against the price of being wrong. Sometimes that means paying more up front. Sometimes it means rejecting a quote that is only cheap because it’s incomplete. That is total cost thinking. It isn’t a perfect spreadsheet formula. It is a question you ask before you sign — before the pump is leaking and the Transit is already in the bay.
