Why I Walked Away From a 'Do-It-All' Supplier — and What It Taught Me About Automotive Stamping Dies and CNC
I turned down a supplier who quoted 12% less on a multi-part package last spring. My production manager asked if I'd lost my mind. My answer: they claimed they could do everything.
I've spent the last six years managing a $1.6 million annual budget for automotive-grade metal components. I've tracked more than 2,000 purchase orders, audited 30+ suppliers, and cleaned up enough quality escapes to know what actually matters. The biggest red flag I've learned to spot is the vendor who says: "Don't worry, we handle it all."
This article isn't about hating multi-process suppliers. It's about why I trust vendors who know exactly what they're good at — and who are willing to tell me "no" when I ask for something outside their lane.
The March 2023 case that changed my spreadsheet
Back in March 2023, I was sourcing a package that included progressive dies for automotive stamping, plus a small production run of CNC machined housing components. A vendor — let's call them Vendor B — came back 12% lower than our incumbent. Their brochure listed everything: automotive metal stamping parts, automotive stamping dies, cnc automotive components, forging, aluminum extrusions, wire bending. It was like a Chinese restaurant menu — 300 items, all "expertly prepared."
I was this close to awarding them the order. Better price. One PO. Fewer vendors to manage. Everything the procurement KPI sheet loves.
Fortunately — or maybe unfortunately, because I wanted the data — Vendor B got a similar die job from one of our subsidiaries in Q3 of that same year. The die arrived three weeks late. The die steel cracked on the first trial run. Their "CNC capability" produced parts that failed GD&T checks on 2 of 5 lots: the CMM fixture showed a consistent +0.07 mm deviation on a bore spec'd at ±0.02 mm. Seven percent of their stamped parts ended up in yellow-tag quarantine, and the only option they gave us was "wait for expedite."
I know what you're thinking — that's one bad supplier, not proof that the whole multi-process model is broken. Fair enough. But after comparing 8 vendors over three months during our 2024 strategic sourcing, I came to a fairly clear conclusion: whenever a supplier claims multi-process mastery beyond their core, their actual delivery performance drops. It's not malicious. It's just physics. The engineering bandwidth of a 150-person shop that claims stamping, CNC, forging, extrusion, and mold making is thinner than the marketing page suggests.
What "capability" really means in automotive metal stamping
Let's be direct. Having a stamping press and a CNC machine in the same building isn't capability. It's floor space.
Automotive-grade metal stamping parts require:
- Progressive die design experience — strip layout, material utilization, springback compensation, and realistic die maintenance intervals. A shop that truly specializes in dies will have done 1,000+ iterations of this. A generalist has maybe fifty.
- Metallurgical understanding — knowing how SAE 1010 or DP600 behaves at different blanking clearances, how the heat-affected zone changes edge quality, and when to call for a material substitution. You don't get that from a capability matrix.
- Quality infrastructure — CMM inspection, SPC on critical characteristics, PPAP submissions that survive an OEM audit. IATF 16949 certification helps, but I've seen certified suppliers still ship nonconforming lots.
Meanwhile, CNC automotive machining is a completely different discipline. Tool path strategy, chip evacuation, thermal drift compensation. A stamping die engineer who's brilliant at draw simulations may never have programmed a 5-axis machine. And forging? Even further away. Pre-form design, flash geometry, grain flow orientation — that's a career on its own.
It used to be that having all these under one roof promised something, but what it actually promises is that the company's head of engineering has split their career three ways. They can't be great at everything, and I've learned to read that as a red flag, not a benefit.
It's also tempting to think that machine lists are the solution. "They have a 500-ton press AND a 5-axis mill — so they can do both, right?" Not necessarily. The difference between a dedicated automotive mold maker and a generalist who "also does molds" shows up in the details: how they handle heat treatment, whether their die designers are doing springback simulation or estimating from last time, and whether they can articulate what their limit is. The most competent die builder I work with once told me: "We're good at dies. We're okay at CNC — but if your tolerance is ±0.01 mm, send it to someone who lives there." I've given them all of our die work since. Probably $400,000 over four years.
The math that matters: TCO, not PPV

Option 2 — focused stamping die shop + dedicated CNC machine shop:

- Per-part price: $3.35 (4% higher)
- Setup/engineering: $2,800
- Tooling trial failures: 0
- Part tolerance failures: none
- Rework and sorting: $0
- Expedited freight: $0
- Procurement hours: 18
- Total cost: $64,000 + $67,000 in parts + $2,800 in engineering. Parts delivered 2 weeks early.
When I put these two side by side in my annual budget review, the "expensive" focused option was 11% lower in total cost. That's not a rounding error — it's a $13,580 real difference.
A lot of buyers will look at this and say, "Sure, but you got unlucky with the generalist." Maybe. But I've seen this pattern repeat too many times to call it luck. When a supplier's core business is stamping dies, they have reference data from hundreds of similar tools. When they're also doing CNC components, forging, and aluminum extrusions, their institutional knowledge gets diluted. There's a reason IATF 16949 auditors dig into competency matrices — the quality management system is supposed to make this visible. Most generalists can pass the audit but can't actually sustain the capability.
"But I don't want to manage twelve suppliers"
This is the pushback I hear most — and I get it. Procurement is about reducing complexity, not creating more of it.
But single-source convenience isn't the same as single-supplier risk. When your entire parts list is married to one multimodal vendor, you inherit their bottlenecks. Their scheduling conflicts become your delivery delays. Their quality escapes on the machining side ripple into your stamping timeline too, because the same production team is prioritizing the wrong work.
I'm not arguing for a dozen vendors. Most of my active supplier list is around 25 for complex metal components — and each one has a narrow, proven lane. The stamping die maker. The CNC shop. The forge house. The extrusion partner. Three or four relationships, not twelve, and definitely not one.
Here's the counter-intuitive part: I've cut my vendor management hours by 30% since I stopped asking generalists for everything. Specialists communicate faster, quote more precisely, and fail less often. That's what actually frees up my calendar.
And if you're buying cnc car parts specifically, the same logic holds. A dedicated CNC shop has edge tool libraries, fixture design experience, and a quality team that only thinks about chip management and tolerance drift. That depth doesn't exist in a stamping shop that bolted a CNC machine into the corner for overflow work.
So, bottom line
There's a reason I trust suppliers who state their boundaries. Automotive manufacturing is an industry where "good enough" doesn't survive contact with reality. When a supplier tells me what they're not capable of, I hear a signal: this is someone who understands the limits of quality systems, tooling validation, and metallurgical reality.
Conversely, the supplier who promises automotive metal stamping parts, dies, CNC, forging, and aluminum extrusions "all under one roof" — no caveats, no exclusions, no nuance — is making a promise I've never seen kept in six years and $9 million of purchasing responsibility.
I'm not saying every multi-process supplier is bad. I'm saying every one of them needs more scrutiny, not less. Ask for PPAP history by process. Ask for capability indices on each production line. Ask which of those claimed capabilities actually accounts for their core revenue. If they can't answer cleanly, you have your answer.
The supplier who says "no" is the one I keep coming back to.
