What Do These Car Parts Really Cost? A Procurement Manager's FAQ

After six years of managing procurement for an automotive metal parts manufacturer, I've developed a thick skin when it comes to price surprises. The questions below are the ones I get from our own engineers, from fleet buyers, and sometimes from my brother-in-law. They're all about the same thing: what should this actually cost? Not just the quote, but the real cost, including the headaches.

Total cost of ownership includes base product price, setup fees, shipping, rush fees, and potential rework costs. The lowest quoted price often isn't the lowest total cost.

What does "Koni cut a strut" mean, and is it actually worth the effort?

If you've seen "cut a strut" in forums, it's the DIY process of cutting open the original strut housing so you can install a Koni insert. You reuse the OEM body, weld it back up, and get adjustable damping without buying a complete assembly. From a pure parts cost, the insert is cheaper than a full strut. I get why people try it.

But here's where I do the math with our own purchasing records: a proper cut-and-weld takes 2-3 hours of shop time. Add the insert cost, cutting and welding consumables, and the risk of misalignment if the weld job isn't straight. Ah, the Jeep exhaust system quote. I'll be honest: this one frustrates me. Everyone compares catalytically-priced mufflers or cat-back kits, but the cheapest quote often misses the full picture. For a Wrangler, a decent cat-back system runs anywhere from $350 to $900 in parts, depending on whether you want stainless steel or just aluminized steel. Stainless costs more, but it doesn't rust at the welds. Aluminized looks fine for a year, then you're back in the shop.

When I audited our own maintenance data across a fleet of Jeep Grand Cherokees, the "cheap" exhaust systems needed replacement again at 3 years. The stainless ones were still on the truck at 7. The cost per year? Cheap system, $180 per year. Stainless, $130 per year. That's not opinion, that's our Excel sheet.

Motorcycle belt drive vs chain: what's the real total cost of ownership?

I've fielded this question from our own engineering team — and from my riding buddies. A motorcycle belt drive conversion kit (like for a Harley, but also for Japanese cruisers) costs $600 to $1,200 in parts. A chain and sprocket set is $200 to $400. On paper, chain wins.

But the chain wins only if you're willing to adjust it every 1,500 miles, oil it, and replace the sprockets every 20,000 miles. The belt drive runs 50,000+ miles with zero lubrication. Over 50,000 miles, the total cost in my tracking sheets looks like this: chain setup = 2 chains + 2 sprocket sets + 2 hours labor each time = roughly $850. Belt setup = 1 belt + 1 hour labor every 50k = about $700. And you don't clean chain grime off the rear wheel, which is worth something.

A head gasket itself is $60 to $150 for an aftermarket part, or $180 to $400 for OEM. The real cost is labor: 8 to 12 hours of labor to strip the top end, deck the head if it's warped, and reassemble. At $100-$130 per hour, that's $800 to $1,500 just in labor.

So a "head gasket replaced" quote from $1,200 to $2,000 makes sense on a typical inline-4 or V6. If someone quotes $700, they're cutting a corner. Maybe they're not skimming the deck, not replacing the head bolts, or not checking the block for flatness. A $700 job that fails in 6 months costs you $2,500. I've seen it happen exactly once, and once was enough.

The most frustrating part is when customers treat the job as just a gasket swap, ignoring the inspection part. That's the preventive side. The extra time to measure the head and block — maybe 45 minutes — is the cheapest thing on the whole repair.

What's the most common cost mistake you see in parts buying?

Focusing on the part number instead of the whole job. I've had a buyer say, "Hey, this strut is $40 cheaper than OEM." Sure. But the $40 saving disappeared in the $120 extra labor to make it fit. The cheapest part is not the cheapest part if it costs an extra hour of installation.

In our cost tracking system, I built a 12-point checklist after getting burned on hidden fees once. It has saved us an estimated $8,000 in potential rework. Now every quote gets three checks: Does the price include hardware? Is there a core charge? Has the shop confirmed the part fits this exact VIN?
